As an expression of the value we place in our workforce, we engaged with the client and an external lean consultant to upskill our workforce in the science of lean production management.
This included the development of bespoke visual management solutions which had previously been used on major construction projects, but never to manage a portfolio of 400 maintenance projects over 12 months.
We introduced weekly production meetings for each individual design team (45 minutes each) to carry out the Plan-Do-Check-Act cycle. Initially taking place on a Monday afternoon we later switched these to a Friday to allow a live feed of information to the Monday Management meeting.
To ensure transparency of the delivery process we introduce visual management in the form of magnetic whiteboards with magnets denoting a scheme across the entire life cycle of a scheme. We defined and agreed with the Project Managers the process steps to manage including the responsibility of each stage.
We reviewed and agreed the key information that we wanted to monitor using the individual scheme magnet. including the cost and time for each scheme. With the aid of a red (not on target) or green (on target or better) magnet we can see visually at any stage how a scheme is performing.
On a weekly basis we measure the management team and the design teams in terms of reliability, reasons and root causes. All dashboards are published and made public to ensure we drive the right behaviours to continually improve.
This has been recognised as national best practice by our client and we have facilitated numerous ‘showcases’ for other client contractors to see how we have adapted this to meet our need
